Cant seem to get a solid brake pedal

Cant seem to get a solid brake pedal

Im having a hell of a job getting my brakes to work properly. My master cylinder went south so i bought a new one. When i took it out the servo booster was full of fluid so i bought one of those too.

I matched the pushrod length from the old one fitted it all up. Nightmare job!! I bled the master as best as i could. Before Bleeding at the wheels. Also Rear brakes are adjusted properly.

I have a hard pedal when the car is off but when running it and the servo vacuum is working it goes long travel and soft again ( i know it should go softer with the servo but it is ridiculously soft a good few inches of travel)

If i pump the brakes with van running it does firm up so to me that says air, but ive vacuum bled it, pressure bled it and manual bled it and im getting no air anywhere anymore. Anyone got any ideas.
