Like all T3 engine up grades the gear box is a real problem,
I have had a Subaru bus and had a AAP 5 speed built to cope with the power and get a much taller 5th so your not doing 6000rpm at 60mph but that type of box will cost you in the region of £2000/£2500 and still is not as good as the Passat one link below my current bus will cruise at 90mph at 3100rpm
Google TSR engine conversions do a gearbox to fit a Subaru turbo in a t25 for £1700 and a conversion kit for the engine for £550 they also offer fitting, re con engines, polishing and various other tuning products.

But befor you do that look up one the forums about them! I've only seen many bad reports about them! Instead google rjes I used all his stuff and couldn't fault a thing!
as people have said the box will be your biggest problem, they just aren't designed for that sort of power or revs.
a built box to cope is an expensive option, id use the 2.0 motor myself or leave the subaruined conversion alone and whang a audi v6 20v in on a aap or similar

You are correct the ratios arnt ideal but a VW box will happily take up to 250 bhp. The cost of changing the final drive is about 1k and to change all ratios is around the 2k mark or just plod along at 60-70mph and just enjoy good acceleration/better mpg and improved reliability. id take a nice smooth subaru engine over the diesel any day plus what you save in fuel by having a deisel really isnt that much once in a heavy bus. from what I read when considering which conversion to go for you only gain about 5mpg by going diesel which isnt much when considering petrol is cheaper, plus you have the added factor of the turbo to go wrong.
