After owning T25s fitted with both the 2.1 and the 1.9 engines I feel I may be able to answer your question.....

Yes the 2.1 can become a direct replacement for the 1.9 either with or without the injection system,,,,,,,also with the 'Wasserboxer' petrol engines they managed to come with one of 3 different water systems depending up on the year each is/was built. So some cooling system checks will have to be made so you have enough of the right bits to complete the change over (Details of the differences can be found in the Bentley manual)

If for example you were about to fit a new 2.1 injection and all its components, then I can see that all the effort would be fully worth while. You will gain instant 'GRUNT' which you didn't have before, but you will find your self driving it faster so fuel savings will be zero unless you cover vast numbers of miles to gain the benefit.

Then if you buy an engine of unknown origin and it is a little tired it may have the performance of a good 1.9 fitted with a carburettor, then their is always the doubt of how long it is going to last especially if you start revving the knackers off it....

Personally these days the way to go is A La Subaru but even then if you like your van to be lowered then sump issues come into play.......

OR just buy a 2.5TDI T4....
