Only the hoses and master cylinder left to change then. Hoses can break down internally causing all kinds of trouble, they may look fine externally so are often overlooked. Again master cylinder could be duff sticking on application or release. Check pedal is free to move not binding or obstructed.

Sounds like a master cylinder fault that is causing the vacuum in the servo to evacuate.....hence the solid pedal.
Is there sufficient clearance on the brake rod allowing the piston to fully return?
Is the pedal fully returning to it's 'rest position' ?
Any unintended travel of the brake rod will cause the vacuum to be used and operation of the brakes.
