Poor cold starting - Aircooled

I have a 1982 2.0 air-cooled T25 that does not start well from cold, the only way to get it going is to put your foot flat on the floor and turn until it starts firing. Keep turning over on the starter and then let it creep into life, it runs on two/three for a couple of minutes then is fine.
I thought the symptoms could be ignition related so I changed the HT leads and plugs, no difference. Both auto-chokes look to be working OK.
When warm seems to run OK (for an Aircooled
) took for a run down to Dorset last weekend 150 miles and had no problems apart from starting.
What next please?
